YC Demo Day Pitch Structure and Template

Y Combinator's Demo Day gives each company two minutes to pitch to a room of hundreds of investors. Two minutes sounds short — it is extremely short. Most founders fit about 150–200 words into two minutes when speaking at a comfortable, comprehensible pace. Every sentence has to earn its place.

The goal of a Demo Day pitch is not to close investors in the room. It is to be remembered clearly enough that the right investor seeks you out afterward. You are planting a flag, not closing a deal.

The Two-Minute Constraint

Two minutes allows for approximately five to seven slides and seven to ten sentences of spoken content. Every word that does not make an investor lean forward is a word that could have been something that did.

YC-backed founders who have done Demo Day repeatedly describe the same failure mode: founders cram too much into two minutes and investors leave with a blurry impression of a company that does several things. The founders who land get specific about one problem, one solution, and one data point.

Slide Structure

Slide 1: Company name, one-line description, and the problem. Fifteen seconds. "We are [Company]. We [solve X for Y audience]. Right now, [painful status quo]." The problem needs to be visceral, not abstract. "Developers spend 40% of their time on incident management instead of shipping features" lands better than "operational efficiency in software engineering is suboptimal."

Slide 2: The solution. Fifteen to twenty seconds. What your product does, stated simply. One sentence. Show a screenshot or a demo clip if possible — visuals land faster than descriptions. "We built [Product]. It monitors your production environment and automatically identifies the cause of incidents in under 60 seconds."

Slide 3: Traction. Thirty seconds. This is the most important slide. Numbers that make investors' eyebrows move: revenue (ARR or MRR), growth rate (week-over-week or month-over-month), notable customers, or usage metrics. "We launched four months ago. We are at $380K ARR, growing 25% month over month. Our customers include three Fortune 500 engineering teams." If you do not have strong traction, lead with the largest specific signal you have and explain why it predicts what comes next.

Slide 4: Why now. Fifteen seconds. What changed in the world that makes this the right moment for this product? Regulatory shift, infrastructure change, cost inflection, behavioral change. "The shift to microservices has multiplied the number of potential failure points by 10x. The tools built for monolithic architectures cannot keep up."

Slide 5: The ask. Fifteen seconds. What you are raising, at what terms (or that terms are available), and how to reach you. "We are raising $3M on a SAFE. Find me after or email [address]." Do not be coy about the round size or the terms — investors who want to move fast need the parameters.

What to Cut

Origin story. Nobody has time for it in two minutes. Save it for the follow-up conversation.

Market size slides. Investors at Demo Day know the market for your category. A TAM slide wastes 20 seconds and adds nothing to the decision to reach out.

Team bios. Your bio appears in the program. Do not spend 20 seconds reading it aloud.

Product roadmap. You have one product and two minutes. The roadmap is a conversation for the second meeting.

More than one business metric. Pick your best number and lead with it. Two numbers is fine. Five numbers is noise.

The pitch gets you the meeting. The meeting is where you close. Have a 10-slide follow-up deck ready to send within hours of Demo Day — a compressed version of your full pitch with traction details, team bios, and financial model attached. Investors who want to move fast will need this material immediately.
