How to Present a Reduction in Force (RIF) Communication

A reduction in force is one of the most consequential communications an organization makes. How it is handled — especially in the first hours and days — shapes how affected employees, remaining employees, and the market perceive the organization for years. A well-prepared presentation does not make the news easier to deliver, but it ensures that every person receives clear, accurate, and respectful communication.

Two Separate Communications

A RIF requires at least two distinct presentations: the individual notification conversation (not a slide deck — this should be a direct conversation) and the all-company communication that follows. Some organizations also prepare a leadership alignment deck used before announcements begin.

This guide focuses on the all-company communication presentation and the leadership alignment deck.

Leadership Alignment Deck (Pre-Announcement)

Before any individual notifications occur, leadership needs to be aligned on the business rationale, the scope of the reduction, the support being offered to affected employees, and the communication sequence.

Business rationale (1 slide): What situation is driving the reduction? Be honest internally even if the external communication is more measured. Leaders who do not understand the real rationale cannot authentically communicate it.

Scope and selection criteria (1–2 slides): How many roles are affected? Which functions? What criteria were used to make selection decisions? Leaders need to be able to answer these questions from employees.

Support for affected employees (1 slide): Severance terms, benefits continuation, outplacement support, and equity treatment. Ensure all leaders know what is being offered before the first conversation begins.

Communication sequence and timing (1 slide): Individual notifications first, then the all-company announcement. The sequence matters — no affected employee should learn about the reduction from a company-wide announcement before having an individual conversation.

Manager responsibilities (1 slide): What are managers expected to do in the hours and days after the announcement? Who conducts individual notifications? What resources are available for managers who are handling this for the first time?

All-Company Communication Deck

What has happened (1 slide): State the decision directly and immediately. How many roles. Which areas of the organization. When. Do not make employees read five slides before learning the scope.

Why this decision was made (1–2 slides): The genuine business rationale. Economic conditions, strategic direction change, cost structure requirements. Be honest. Platitudes ("we had to make difficult decisions to position the company for growth") without substance feel dismissive. Explain the real situation.

How the decisions were made (1 slide): The criteria used to select roles for elimination. Employees want to know that decisions were made based on business rationale, not arbitrarily.

Support for affected employees (1 slide): What affected colleagues are receiving — severance, benefits, outplacement. This signals the organization's values under pressure.

What this means for remaining employees (1–2 slides): Role changes, organizational structure changes, workload implications. Be honest about what the coming months will look like.

Where to get answers (1 slide): Manager conversations, HR contacts, a dedicated questions channel. Acknowledge that people will have questions the organization cannot fully answer immediately, and commit to communicating as information is available.

Tone and Delivery

RIF communications should be delivered by the CEO or the most senior leader available, not delegated to HR. The leader should be present, direct, and willing to take questions in whatever format is feasible. Scripted answers that avoid genuine engagement make a painful situation worse.

Affected employees deserve individual conversations before group announcements. No exceptions.
